Why Do Relay Teams Beat Their Own Times? Handing Over at Full Speed

A relay team can run faster than the sum of its members' individual times, which sounds impossible and follows from the rules. The exchange is where races are won and lost, and it is the hardest part to train.
Why the total can beat the parts
An individual sprinter's time includes the reaction and the acceleration from a standing start, which costs a substantial fraction of a second and applies once per race. In a relay only the first runner starts from blocks, while the others begin moving before receiving the baton and are already at or near full speed when they take it, so three of the four legs avoid the acceleration penalty entirely. The baton also travels further than any individual runner does, since it moves from the outstretched hand of one athlete to the outstretched hand of another, covering ground while neither runner has crossed it. How the exchange is controlled
The handover is governed by rules and by technique in equal measure:

How it goes wrong

Starting too late means the incoming runner catches up and both are decelerating at the exchange. Dropping the baton ends the race. Passing outside the marked zone results in disqualification, and the judgement is made on where the baton is rather than where the athletes are. Teams with the fastest individuals have repeatedly been beaten or disqualified by teams with better exchanges, which happens often enough at major championships to be a recognised pattern rather than an occasional upset.
The other relay formats
Different relay events solve the exchange differently and the contrasts are instructive. Longer-distance relays use visual exchanges, with the outgoing runner watching the baton into their hand, because closing speeds are lower and the cost of a dropped baton far outweighs the fraction of a second a blind exchange saves. Swimming relays exchange by timing a start off the block against an incoming swimmer touching the wall, with the rules permitting the outgoing swimmer's feet to leave the block only after the touch, which is measured electronically to thousandths of a second and produces disqualifications at every major meeting. Cycling team events use a physical push or simply a change of position at the front. Cross-country skiing relays require contact in a zone. In each case the design problem is the same, which is transferring an effort between athletes without losing speed.
What it takes to get right
The exchange is trained as a specific skill with its own demands. The mark's position is calculated from the acceleration profile of the outgoing runner and the incoming speed of their teammate, and it is adjusted through repeated practice at full speed rather than derived from theory. Pairs train together so that each knows exactly how the other accelerates and how their call sounds under fatigue, which is why substituting a runner late disrupts more than the individual leg. Conditions affect it, since a headwind or a tired incoming runner changes the closing speed. And the whole thing must work at full effort under noise and pressure, which is why teams that practise together extensively outperform assembled teams of faster individuals, and why national programmes with a settled squad have an advantage.
