How Do You Change Four Wheels in Two Seconds? Twenty People and No Decisions

A modern racing stop takes around two seconds and involves around twenty people performing rehearsed actions simultaneously. Everything about it has been engineered to remove the moments where somebody would have to think.

What happens in those seconds

The car stops on a marked spot, and everything begins at once rather than in sequence. Front and rear jacks lift the car. Three people work on each wheel, one removing the retaining nut with a powered gun, one pulling the old wheel off and one fitting the new. Further people steady the car, adjust the front wing if required and watch for problems. A controller with a clear view of the pit lane releases the car by a light signal once every operation is complete. The driver holds the brakes, keeps the engine at a set speed and launches on the signal. The whole operation is timed from the car stopping to the car moving.

How the time was reduced

The improvement from around seven seconds to around two came from removing steps rather than from working faster:

  • A single central nut per wheel rather than several
  • Guns that tighten to a set torque and signal completion automatically
  • Jacks operated by one movement rather than pumped
  • Wheels pre-positioned and pre-warmed in the correct order
  • Refuelling removed from the regulations entirely, which eliminated the longest step
  • Automated release systems that light a signal only when every gun reports done

Why nobody decides anything

Speed at this level comes from eliminating judgement, since a decision takes longer than an action. Every person has one task and performs it identically every time. Positions on the ground are marked. The sequence is rehearsed hundreds of times in a season, including deliberately practising failures, so that a jammed nut or a dropped wheel produces a trained response rather than an improvised one. Signals are unambiguous and automatic rather than verbal. The driver's stopping position is marked to within a few centimetres and is practised. What looks like extraordinary reflexes is in fact extraordinary rehearsal, and the individuals involved are ordinary team members trained for the task rather than specialists hired for it.

What it is copied for

The practice has been studied by people with nothing to do with motorsport, and the borrowing has produced measurable results. A children's hospital in London worked with a racing team in the early 2000s on the handover of patients from surgery to intensive care, which is a moment when several people transfer a fragile situation under time pressure with many things to get right. The team observed the hospital process, the clinicians observed the racing one, and the result was a written protocol assigning each person one role, a defined sequence, a leader who speaks and others who do not, and a checklist. Errors at handover fell substantially and the approach has been adopted widely since, which is a rare case of a genuine transfer between fields.

What goes wrong

The failures are instructive because they are almost always about the interfaces rather than the actions. A wheel released before the nut is fully tightened comes off down the pit lane, which has injured people and produces severe penalties. An unsafe release, where the car is signalled away into the path of another, is the commonest penalised offence. Cross-threading a nut stops everything and turns a two-second stop into a twenty-second one. A driver overshooting the mark forces the crew to move, which costs far more time than the overshoot. Fires occurred regularly during the refuelling era and were the principal reason it was banned. Regulations now impose a minimum time in some categories specifically to reduce the pressure.

The takeaway
